Four steps, repeated every quarter.
Leaders score what is true today. HEIdex turns it into one score, one constraint and one move. You act, then score again and watch the line move.

Leaders score independently.
Each leader rates 45 statements about the organization, and five activation factors, on what is true today. A 1 means no evidence; a 5 means people could cite an example. If you believe it but couldn't prove it to a skeptic, it's a 2, not a 4.
Leaders score alone, before any discussion, so the result reflects what each one actually sees.
Divergence is a finding
A deterministic score. Same inputs, same number.
The score is a fixed calculation: the five dimensions form the equity base, and activation multiplies it. Two organizations with the same ratings always get the same score, so the number can be trusted and tracked.
AI never
- Computes or rounds any score
- Chooses the band or archetype
- Chooses the first move
- Changes the formula
AI may
- Write the narrative of your report
- Explain your binding constraint in plain words
- Expand the first move into a brief
- Summarize leaders’ written comments
One band, one constraint, one first move.
The score lands in one of four bands. The lowest dimension is your binding constraint. Your pattern of scores forms an archetype, such as The Hidden Bench or The Say-Do Gap, and each archetype comes with a single first move.
One move, not a list of twenty. A score never appears without it.
Score again after 90 days.
Every scoring session is saved as a dated snapshot. The same leaders score again a quarter later, and the new score sits beside the old one, with the binding constraint's movement and the next first move.
A number alone is a verdict. The first move makes it usable.
